From Youtube success to Shopify powerhouse

KM Tools isn’t your typical ecommerce brand. Founded by Jonathan Katz-Moses, a woodworking expert and tool inventor, KM Tools started as a YouTube channel back in 2015. The channel now has over 400,000 subscribers, and the brand has grown into a go-to destination for woodworkers, selling custom tools for woodworkers. 

KM Tools found itself in a solid position where they had already fulfilled over 250,000 orders and built a loyal customer base of 100,000+ shoppers. But despite the brand’s success, they knew they were missing opportunities for increased revenue. They just weren’t sure how to connect all the dots.

That’s where Pilothouse Digital, a performance marketing agency, stepped in. Their goal was to optimize KM Tools' website in order to maximize revenue while improving the shopping experience. And, after working with Rebuy on several other brands, they knew exactly where to start.

The problem: leaving revenue on the table

Before implementing Rebuy, KM Tools had basic cross-selling functionality through their Shopify theme. 

Evan O’Gorman, head of CRO at Pilothouse, describes a major gap in that set-up:

“They had some cross-sells, but they were either buried or not optimized. They also had a large number of SKUS and all sorts of complementary products but things weren’t locking together well from a CRO and UI/UX perspective. So we knew there was a great opportunity with them to increase their bottom line just by engaging with the elements they weren’t optimizing.” 

KM Tools' site search also wasn’t optimized. Many shoppers were using the search bar, but the results weren’t intuitive, and there was no strategic approach to capitalize on that high-intent traffic.

“We saw right away that we needed to make it easier for customers to find and buy what they wanted. And we knew that that also presented a perfect opportunity to introduce them to other relevant products along the way.” 

 

The Rebuy Solution: turning potential into profit 

Pilothouse had already seen incredible success with Rebuy’s personalization tools for other eCommerce brands. So when they launched Rebuy on KM Tools in January, they focused on key areas that would immediately impact revenue and improve the shopping experience.

Here's what they implemented.

1. Smart Search - the hidden goldmine 

One of the first major wins came from optimizing KM Tools’ search functionality with Rebuy’s Smart Search.

  • 17% additional revenue through Smart Search; nearly 20% of completed purchases influenced by Smart Search
  • 36% of search purchases happened without customers even visiting a product page

“That means shoppers weren’t just looking, they were finding exactly what they wanted and checking out immediately. The results speak for themselves.”


Smart Search surfaced top products and reduced friction in the buying process. As a result, KM Tools’ customers were engaging more and converting faster than ever. 

2. Smart Cart cross-sells 

KM Tools already had a solid customer base. But before Rebuy, they weren’t maximizing their cart experience.

Pilothouse implemented Smart Cart Cross-Sells, which dynamically recommended complementary products in a non-intrusive way. Customers who were already committed to a purchase were now seeing relevant add-ons before checkout, leading to a notable increase in average order value (AOV) and influencing 19.78% of orders placed. 

3. Dynamic Bundles – personalized product pairing

With so many SKUs and complementary products, bundling was an obvious next step.

Pilothouse grouped products that naturally fit together, such as woodworking jigs with precision measuring tools. Customers were getting a more comprehensive shopping experience without feeling like they were being sold to.

This strategic use of bundles ended up impacting a whopping 37.93% of confirmed orders. 

4. Exit-intent popups – capturing lost sales

Next, Pilothouse tackled cart abandonment by setting up exit-intent popups.

At first, the popups triggered too aggressively, but after fine-tuning the settings, they became a highly effective last-chance conversion tool.

The pop-ups featured recently viewed items and top sellers, recapturing otherwise lost potential revenue and nudging shoppers to complete their purchases.

5. Post-purchase upsells – turning one-time buyers into repeat customers

Post-purchase offers are one of the easiest ways to increase lifetime value (LTV), yet most brands don’t take advantage of this strategy.

With Rebuy’s Post-Purchase Upsells, KM Tools could immediately present additional offers after checkout, catching customers when they were most engaged.

The Results: A 20% revenue boost & sky-high customer satisfaction 

Working alongside the Rebuy team, Pilothouse strat Ascent Nutrition implemented several strategies:

  • AOV increase of 32.43%

  • 20% increase in bottom-line revenue 

  • 15% additional revenue through Smart Search

  • 40% of search purchases happening without visiting a PDP
